Cold lists hide the one thing that matters: timing
Most outbound programs begin with a static list and work backward. The team filters by industry, headcount, and title, then hopes the timing is right. Firmographics can tell you who could buy. They cannot tell you who is ready to hear from you this week.
Intent signals add the missing clock. A new sales leader, a competitor engagement, a hiring push, or repeated interaction with a problem-specific topic creates a reason to reach out now. The job is not to collect every trigger. It is to recognize when several useful signals point in the same direction.
Stack signals instead of scoring them in isolation
One signal is context. Two signals are a pattern. Three aligned signals are often enough to change an account from a cold prospect into a credible conversation. Start with a narrow set of observable behaviors and combine them with your ICP rather than building another opaque score.
The teams reaching 25% reply rates are not writing more messages. They are finding a better reason to send each one.
- Company signals: funding, hiring velocity, leadership changes, new markets, or a visible tooling shift.
- Person signals: role changes, topic engagement, competitor interactions, and posts that reveal a live priority.
- Relationship signals: previous conversations, mutual context, product usage, and engagement with your team.
Build the sequence around the why now
Once the signals are stacked, the outreach becomes simpler. Lead with the strongest observable event, connect it to the problem your buyer is likely navigating, and make the next step easy. The signal should explain why the message exists; it should not feel like surveillance pasted into a template.
A practical workflow routes every qualified signal into one queue, enriches only the fields needed for relevance, drafts a first line from the actual event, and keeps a human in control of the send. That replaces a chain of list builders, enrichment tools, prompt sheets, and sequencers with one accountable system.
